The sticker price vs the real price
A 10-person support team on Advanced is $850/month before anything else. Then the line items start: Fin, Intercom's AI agent, is billed per resolution, and proactive outbound messaging runs around $99/month for 500 messages, with usage billed on top. When per-seat pricing stops making sense
Per-seat pricing punishes exactly the thing you want: more people answering customers. Every hire adds $85/month to the tool bill. For a 5-person startup that's $425/month; at 20 people it's $1,700/month, plus AI usage. The counterfactual: a flat-price workspace where unlimited seats and the AI agent are included. Same inbox, same multi-channel routing, no per-head tax, no per-resolution meter.
What to check before switching
- Does the flat-price tool cover your channels? Email, live chat, and WhatsApp are the minimum for most SaaS companies.
- Can you migrate conversations and history without a project? A self-serve data import beats a two-week export dance.
- What does the AI agent actually do: draft replies, resolve common questions, or sell? Read the resolution claims carefully. Most AI agents resolve simple tier-1 questions; the sales-y claims are marketing.
- Is the price really flat? Read the fair-use policy. "Unlimited seats" with a fair-use cap on conversations is still flat pricing, but know the cap.
The honest math
If your team is under 50 people and you pay more than $300/month for helpdesk software, run the comparison: seats times per-seat price, plus AI usage, versus a flat plan. The per-seat model only wins if you have a handful of agents and zero AI usage, which is exactly the profile that doesn't need Intercom's AI features anyway.
